Over more than five years on CaptivateIQ, ClickUp has built a sophisticated commission program for its go-to-market organization, with role-specific plans, shared hierarchy logic, and incentive structures that change each year. Garrett Kraudy, Senior FP&A Partner, leads the small admin team that runs it.

As one of the first beta testers of the Comp Builder Agent, Garrett used it on his most demanding plan work right away. He quickly graduated from simple edits to complex problems he had no clear way to approach. ClickUp has since cut the time spent on
plan changes and fixes by up to 80%, removed two hours of monthly spreadsheet work, and gave reps daily visibility into their attainment.

The bigger change is who does the work. Plan improvements no longer wait, admins can understand unfamiliar logic and update plans themselves, and plan work is easier to share across the team with less need for outside support.

we would have spent on that complexity and manual work to increase system accuracy and improve our incentive structures.

The Hero

Garrett Kraudy
Garrett Kraudy
Senior FP&A Partner, ClickUp
Garrett brings deep experience with ClickUp's CaptivateIQ build to a role that spans plan maintenance, year-end rebuilds, and running commissions for the go-to-market organization. He wants his whole admin team to be able to draw on that expertise, so ClickUp can take on more improvements and dedicate more time to accuracy and incentive strategy.

The challenge:

A growing program kept generating more
improvements than a small team had time for

ClickUp's commission plans serve a go-to-market organization with many distinct roles. Each role carries its own adjustments and hierarchy logic, and earnings netting depends
on the role, the employee, and prior-period activity.

Garrett and his team run that program in CaptivateIQ. Each new requirement from the business means working out the right logic, then applying it consistently across every plan and group it touches. That work competes for the same small team's time as running commissions each month, so improvements that would make the program better had to wait their turn.

Earnings netting was one improvement still on that list, so Garrett calculated it by hand each month. Reps saw accurate attainment only after the numbers were finalized, and Finance prepared accrual data manually.

At year-end, the work grew from updating plans to rebuilding their foundations. When incentive structures changed, Garrett translated the new requirements into a core plan for most employees, then cloned and adapted it role by role with the right adjustments and hierarchy logic. The cloning and adapting alone took about half of his build time.

To keep plans current, Garrett had to:

  • Translate new requirements into plan logic, or diagnose problems in existing logic
  • Find every calculation and dependency each change touched
  • Apply every update across active plans and pay periods
  • Calculate earnings netting by hand each month
  • Clone and adapt a core plan role by role at year-end

The Solution:

Pointing the Comp Builder Agent
at the highest stakes work

Garrett describes a requirement or a problem in business terms, and the agent proposes a working change built on ClickUp's existing plan logic.

Before the agent applies anything, it shows a preview of the proposed change. Garrett can review what will happen, narrow the scope, correct the recommendation,
or decline it outright. He hasn't run into any significant problems, and no change reaches a plan until he's reviewed it.

Fixed a payroll-blocking error in one day, against an estimated week

A few days before payroll, a data transformation in one of ClickUp’s plans started producing duplicate data for several employees. Garrett’s teammate asked the agent to trace the issue and recommend a fix that wouldn't break what the transformation was already solving for.

[QUOTE
| quote: We were a few days out from payroll with errors we didn't know how to approach.
Without the agent, I'd have gone back to what we did five years ago before CaptivateIQ.

The agent identified an approach and specified the areas that needed the team’s attention. Theyimplemented and checked the changes, and the plan was ready for processing the next morning. He estimates the same fix could have taken a week of trying approaches, testing, and rework.

Automated work Garrett had accepted as manual

Garrett treated monthly earnings netting as a permanent part of the job until he asked the agent to build the logic directly into the accrual report. Garrett described five earnings categories and the role-based order of operations to the agent. Within 15 minutes, it produced the calculations and formulas he needed.

He used similar logic in the data that feeds opportunity records into plan calculations.
The two changes replaced about two hours of monthly spreadsheet work and
moved opportunity netting to a daily cadence, so reps see accurate attainment as the
data updates.

[QUOTE
| quote: Reps used to wait until the end of the month to see exactly what they were earning on those opportunities. Now it happens daily. I also anticipate that we'll be able to deliver accruals earlier more often, which will have a real impact on our month-end close and timeliness.

Carried new requirements across every role-specific plan

In one case, Garrett described the purpose of five columns in a single group. The agent built the logic and extended it across the active build in 20 minutes of prompting and review, work that would likely have taken up to two hours of focused manual updates.

Garrett plans to use the same workflow at year-end, when new core logic has to reach all 8-10+ role-specific plans.

[QUOTE
| quote: For year-end, so much of the work is translating requirements into plan logic and then adapting that logic across a lot of different roles. That's where I expect the agent to save the most time—potentially 1 to 2 weeks for larger updates.

The Impact:

A small team gets ahead of a growing program

Plan improvements at ClickUp no longer wait for a clear window. Garrett and his team handle them as they come in and put the recovered hours toward system accuracy and incentive design.

  • Moved monthly netting into CaptivateIQ: Reps see accurate attainment daily.
Garrett expects earlier accruals and a faster month-end close.
  • Made plan work easier to share: The agent explains existing logic and shows how to change it. More of the admin team can now make plan updates.
  • Kept payroll on schedule: A transformation error that surfaced days before payroll was fixed by the next morning.
  • Set up faster year-end rebuilds: Garrett projects the agent will take 1 to 2 weeks off larger rebuilds by carrying new core logic across role-specific plans.

What made the difference

Start with the work in front of you

Garrett was hesitant at first to let automation near sensitive compensation logic, so he started small with his most immediate tasks.

[QUOTE
| quote: I think learning how to leverage (the agent) is the way forward. Teams that start using it will be able to do their jobs more efficiently than teams that wait to put it into practice. Don't wait for a perfect workflow. Start with the work in front of you, experiment, and see what the agent can do.

Worked from the plan structure ClickUp already has

The agent works from the worksheets, columns, formulas, and dependencies already in ClickUp's build, so each proposal is specific to the plan it will run in. Garrett can open the affected areas and see every proposed change in context before he approves it.

A general-purpose AI can reason through formulas, but Garrett would first have to explain the plan structure and dependencies. He'd then have to translate its suggestions into CaptivateIQ logic, find where each change belongs, and check the result himself.

[QUOTE
| quote: Context is everything. I've got a plan with 10 worksheets and 20 to 80 columns each. Explaining that build to a general-purpose AI so it could write logic with working references? Apples and oranges.
